Multi-Site Hospitality Launch Programme.

A gastropub group expanding across multiple locations.

The situation.

The group needed to open a new venue every three months across different locations in the country.

Each site had its own local challenges, regulations, suppliers, and staffing requirements. Without standardised systems, every launch was starting from scratch.

Teams were burning out, timelines were slipping, and quality was inconsistent across the group. The brand promised one experience; each site delivered its own.

What we built.

We created a repeatable operational playbook. Each three-month cycle covered recruitment, team training, systems implementation, local marketing, the launch honeymoon period, and structured handover.

Every process was documented, templated, and refined with each successive site. By the third launch, the playbook was running like clockwork.

The playbook was not a binder. It was a working system the in-house team could run themselves, with us in the background as second pair of hands, not as a bottleneck.

The result.

Seven venues launched on schedule across 21 months. Each launch was faster and smoother than the last.

Customer experience was consistent across every location because the systems were consistent. Staff turnover dropped with each successive launch as the onboarding process matured.
